Why 100 pieces can cost almost as much as 300

On low-volume custom metal products, raw metal is usually not the main cost. The larger cost sits in fixed pre-production and setup work: vector cleanup, die-line redraw, mold engraving, Pantone confirmation, plating-bath preparation, first-article approval, in-process inspection, and final counting and packing. Whether the order is 100 pieces or 300 pieces, most of that work happens once.

For a standard 30 mm die-struck soft enamel pin in iron, 1.2 to 1.5 mm thick with one post, the metal, enamel and decorative plating often represent only 25 to 40 percent of the invoice at 100 pieces. Tooling, setup, manual handling and inspection commonly account for 45 to 60 percent. That is why a 100-piece run may land at USD 0.95 to 1.80 FOB per piece, while the same item at 300 pieces often drops to USD 0.55 to 1.05. The die charge is spread over more units, and line efficiency improves once setup is complete.

The effect is stronger on heavier or more handled items. A 45 mm double-sided challenge coin at 3.0 to 3.5 mm thick, or a 50 mm zinc alloy keychain with chain and split ring, requires more polishing, more hand transfer between stations and usually a higher cosmetic inspection burden than a basic pin. At 100 pieces, those labor steps dominate the quote. At 300 pieces, the same mold, plating setup and inspection workflow are already absorbed, so the unit price falls much faster than buyers expect.

For 2026 buyers, the practical question is not only unit price. It is whether the specification stays inside a standard production window. If the factory can run the order with a common plating finish, stocked hardware and standard export packing, low-volume economics remain workable. If the job needs a separate plating bath, non-stock attachments, custom carding, barcode labels or kitting, the setup burden starts behaving like a special project rather than a routine run.

The cost drivers that punish small MOQs first

Four variables typically move a 50 to 300 piece quote more than base material does. First is mold complexity. A basic stamped die for a 25 to 35 mm pin with clean outer edges is routine. Deep relief, multiple stepped levels, islands, thin bridges, or inner cutouts below about 1.0 to 1.2 mm increase CNC time, tool wear and scrap risk. In 2026, simple stamped tooling commonly runs USD 50 to 90 for pins, USD 80 to 150 for standard keychains, and USD 120 to 220 for double-sided coins or more complex multi-level molds.

Second is decoration load. Two enamel colors with no print is straightforward. Eight fill colors, halftone screen print, UV print, translucent enamel over sandblasted texture, glitter fill, glow pigment or epoxy dome coating each add labor and another reject point. On a 100-piece run, every extra enamel color often adds USD 0.03 to 0.06 per unit. One print layer usually adds USD 0.08 to 0.20 depending on coverage and required registration tolerance. An epoxy dome on a small pin often adds USD 0.10 to 0.18 because it adds dispensing, curing and another cosmetic inspection step.

Third is hardware and packing. Standard butterfly clutches, jump rings, chain links and split rings are efficient because factories stock them in volume. Two posts, rubber clutches, deluxe clutches, safety pin backs, lobster clasps, swivel hooks, custom backing cards, barcode labels or retail sleeves add cost quickly on small runs. On low-MOQ orders, hardware and packaging upgrades commonly add USD 0.08 to 0.60 per piece. On simple items, the packaging upgrade can cost more than the metal body itself.

Fourth is process mismatch. A 70 mm die-cast zinc alloy keychain with translucent enamel, laser engraving, epoxy dome and custom carding is manufacturable at 100 pieces, but it is not efficient. Each secondary process adds handling, queue time and another chance for rework. If the job needs outside printing, custom inserts or split sourcing for accessories, buyers should expect 2 to 5 extra production days plus minimum charges for outsourced work.

These ranges assume standard decorative finishes such as bright nickel, imitation gold, black nickel, antique brass or antique silver, with standard export packing and no unusual accessories. Decorative top plating on promotional products is usually cosmetic rather than wear-grade. For example, a nickel-tone or gold-tone top finish around 0.03 to 0.08 microns is common, while thicker undercoats are used only if specified. Buyers expecting jewelry-grade wear resistance should ask for the full plating stack, not only the finish name.

The pricing above also assumes routine production tolerances: overall size tolerance around plus or minus 0.15 to 0.25 mm on stamped items, thickness tolerance around plus or minus 0.10 mm for routine pin work, and print registration around plus or minus 0.10 to 0.15 mm where screen print is used. Final inspection is commonly set at AQL 2.5 for major defects and 4.0 for minor defects. Tightening inspection to AQL 1.5 major and 2.5 minor raises sort time, rework and scrap cost, especially on polished or dark-plated parts where light scratches show easily.

Packaging changes can move the quote more than material changes. Individual barcode labels, folded backing cards and bag insertion typically add USD 0.12 to 0.35 per piece on a 100-piece order. A rigid presentation box for a coin often adds USD 0.60 to 1.50 per piece. For many low-MOQ programs, changing from bulk pack to retail-ready pack is a larger cost increase than changing from iron to brass.

Material and process selection: what actually fits the design

Material choice matters, but it should follow the geometry and finish requirement rather than assumptions about prestige. Brass usually gives cleaner edges and better polish for imitation hard enamel style pins and fine recessed text. Iron is often the better value for standard soft enamel pins because the die-striking process is efficient and the material cost stays low. Zinc alloy is preferred when the design needs irregular contours, multiple cutouts, thicker cross-sections or cast relief that does not stamp cleanly.

For event giveaways, campaign merchandise and short-lifecycle promotions, iron or zinc alloy usually delivers the best cost-to-use ratio unless the design truly needs a high-polish surface or very fine lines below about 0.25 to 0.30 mm. Photo-etched brass can make sense for thin, flat designs with more delicate linework, but at 50 to 300 pieces it is often less competitive than buyers assume once printing, fill and inspection are added.

A useful example is a 32 mm logo pin with two enamel colors and simple outer shape. In most cases, stamped iron is the efficient choice. If that same design adds three interior cutouts, an offset loop and raised text around a curved border, the job may move to zinc alloy because the casting process handles those features more reliably than stamping. The cheaper-looking option on paper can become the more expensive option in production if the process does not fit the geometry.

What lead time really includes

A realistic low-volume schedule contains more stages than many RFQs show. Days 1 to 2 are usually artwork review, die-line confirmation, Pantone or color callout check, and approval of size, plating and hardware. If the buyer sends layered vector artwork with complete notes, this stage can close in 24 hours. If line weights, text size, attachment placement or backstamp wording need revision, it often expands to 2 or 3 days before production begins.

Days 2 to 5 are commonly used for die engraving or mold preparation. Stamped iron pins move through this stage relatively quickly. Die-cast zinc alloy parts usually take slightly longer because the mold, sample shot and trimming check are more involved. Days 5 to 8 often cover blanking or casting, trimming, deburring and soldering of posts or loops where required. Days 8 to 11 typically cover plating, color filling, baking or curing, polishing and any print or epoxy operation. Final inspection, counting and export packing usually add another 1 to 3 days.

That yields a normal ex-factory lead time of 10 to 14 days for a simple pin, 12 to 18 days for a standard keychain, and 14 to 20 days for a coin or multi-part assembly. Custom packaging, mixed-SKU packing or paired sets such as pin-plus-patch combinations typically add 2 to 4 days because the shipment cannot close until the slowest component is complete. Outside accessories can add more if sourcing is not done in parallel.

The hidden delay is often approval lag rather than machine capacity. A buyer who takes two business days to confirm Pantone references, backstamp text or shipping marks usually adds those same two days to the schedule. Rush production is possible, but the trade-off needs to be explicit. A simple 30 mm pin that normally takes 12 to 14 days may compress to 7 to 9 days if metal stock, plating line capacity and standard hardware are available. Rush handling typically adds 10 to 25 percent, and on more complex items it increases the risk of plating blemishes, underfilled enamel or print misregistration because there is less time for correction.

Where MOQ breaks happen and when 300 pieces is the smarter buy

The standard price breaks in 2026 are still 100, 300, 500 and 1000 pieces. Below 100 pieces, many factories either add a surcharge, simplify the process or decline the order because setup, plating and manual inspection do not scale down efficiently. Fifty-piece orders are usually accepted only when the design is simple, capacity is open, or the supplier can combine several low-volume jobs into one plating and inspection window.

For many buyers, the real commercial break point is 300 pieces. Consider a basic 30 mm soft enamel pin quoted at USD 1.20 each for 100 pieces, plus USD 70 tooling. Total FOB is USD 190. The same pin at 300 pieces may quote at USD 0.62 each plus the same tooling, for a total of USD 256. The extra 200 units cost only USD 66 more, or USD 0.33 incremental FOB cost per added piece. If there is a realistic chance of reorder, that is often the lower-risk decision because it avoids a second freight cycle, a second approval cycle and another production slot.

More quantity is not automatically better. If the design is tied to a dated event, one regional promotion or an internal pilot, excess inventory can erase the apparent savings. Low MOQ buying is rational when demand is uncertain, artwork may change, or the buyer needs multiple language or market versions that would each sit below a normal volume break.

Buyers also need to check how MOQ is defined. A supplier quoting 300 pieces total may still price three designs of 100 pieces each as three separate low-volume runs. The same issue applies to mixed plating or mixed packing. If one SKU uses black nickel and the others use bright nickel, or one version needs backing cards while the others are bulk packed, those workflows are usually costed separately because the setup burden is separate.

Specifications that keep a small order manufacturable

Small orders stay affordable when they stay near standard process windows. For pins, that usually means 25 to 35 mm overall size, 1.2 to 1.5 mm thickness, one post where geometry allows it, and a standard clutch. For keychains, 40 to 50 mm body size and 2.0 to 3.0 mm thickness are efficient. For coins, 38 to 45 mm diameter and 3.0 to 3.5 mm thickness are common without pushing the job into a heavier, slower finishing cycle.

Artwork discipline matters just as much as size. For most soft enamel pin work, minimum raised metal line width should stay around 0.30 mm, and isolated color areas should generally stay above 0.50 mm. Inner cutouts below 1.0 mm are risky on stamped parts and often push the design toward die-cast zinc alloy or raise scrap loss. Recessed text smaller than roughly 4 pt equivalent on the finished part is risky unless it is left unfilled and the stroke remains robust. If screen print is required over metal or enamel, buyers should state the expected registration tolerance up front; plus or minus 0.10 to 0.15 mm is a realistic working range for many promotional products.

Attachment choices should follow actual use. One post is cheaper, but wide or top-heavy pins often need two posts to prevent rotation on fabric. A standard jump ring plus split ring remains the most efficient keychain build. Swivel clasps, trigger hooks and non-standard connectors make sense only when they solve a real functional requirement, because they increase piece-part count and assembly time. For packing, bulk pack or individual polybag is usually the most economical route for low MOQ, while backing cards, sleeves or gift boxes should be specified only when resale, merchandising or inventory control requires them.

Questions to settle before approving a 50 to 300 piece run

  • Confirm the production process in writing: stamped iron, brass, photo-etched brass or die-cast zinc alloy. The same artwork can produce very different cost, tolerance and lead-time outcomes.
  • Confirm MOQ by SKU, plating finish and packing method, not only by total quantity. A 300-piece order split into three designs is usually priced as three 100-piece runs.
  • Ask whether tooling is charged separately, whether it is stored for repeat orders, how long it is retained, and whether a minor artwork revision triggers a new die charge.
  • Request the plating finish and expected decorative plating thickness range, especially if the item will be frequently handled or sold as a premium product.
  • State the inspection basis explicitly, such as AQL 2.5 major / 4.0 minor, and define how scratches, pits, underfill, color deviation and attachment alignment will be judged.
  • Confirm size tolerance, thickness tolerance and any print registration tolerance before mold cutting. Do not assume the supplier will apply your internal standard.
  • Lock the packing method in writing: bulk, individual polybag, backing card, card plus bag or box. On low-MOQ orders, packing can materially change the quote.
  • Ask for the ex-factory date separately from transit time, and ask what charges, schedule changes and quality risks apply if a rush schedule is requested.

These questions are not administrative detail. They show whether the supplier has actually engineered the job or is only issuing a template quote. Low-volume orders run cleanly when process, hardware, packing, tolerances and inspection criteria are fixed before the die is cut. Vague RFQs create vague pricing, and vague pricing usually turns into a production dispute later.
